Cold outreach infrastructure, deliverability-tuned.
5 mailboxes across 3 domains, one stack — €499 setup + €349/month.

Cold outreach at scale isn't a sequence problem; it's an infrastructure problem. Sequence tools (Smartlead, Instantly, Apollo, Lemlist) manage the orchestration: who to send to, when, with what content, how to track replies. They assume the underlying infrastructure is sound. When it isn't, sequences look fine in the dashboard while real-world inbox placement collapses, and you discover the problem only when reply rates crater.

We solve the infrastructure side. Dedicated VPS sized for the workload, three sending domains warmed in parallel, five Google Workspace mailboxes routed via warmed domains, ten-subdomain rotation pool, and the full monitoring stack (Postmaster Tools, SNDS, 84 RBLs, FBL ingestion) configured before first send. €499 one-time setup, €349/month ongoing, cancel anytime. Bring your sequence tool of choice.

why bundled vs DIY

The DIY path that doesn't work, and why.

The DIY cold outreach infrastructure path is well-documented: buy a VPS, register sending domains, configure Google Workspace, set up DNS authentication, warm up the mailboxes, plug into Smartlead or Instantly, start sending. The documentation makes it sound straightforward. The execution is where it falls apart, and the failure mode is the same across most operations: insufficient warmup discipline.

New domains and new mailboxes need warmup before sending cold outreach volumes. Most operations skip or rush warmup because the timeline pressure is real (you wanted to start last week, not in 30 days). The shortcut produces predictable outcomes: mailboxes get marked-as-spam at unusual rates, domain reputation accumulates negative signals, sending tool dashboards still show "delivered" while actual inbox placement is poor. By the time the problem becomes visible via reply-rate collapse, the reputation damage is weeks deep and recovery requires either burning the domains and starting over or running Reputation Recovery (€999).

The bundle is built around the warmup discipline. Three domains warmed in parallel before sending begins; five mailboxes integrated into the warmed-domain reputation; rotation pool spreading volume to prevent concentration; monitoring catching issues at 15-minute granularity. The orchestration (sequences, replies, prospect data) remains your team's work via Smartlead/Instantly/Apollo. We handle the part that breaks first when DIY'd: the infrastructure.

The honest counter-argument: agencies with a deliverability engineer don't need this. They run their own warmup, manage their own monitoring, and the bundle duplicates work. The right fit is operations where deliverability falls between marketing (which doesn't have the depth) and ops (which has higher-priority work). For those operations, the bundle replaces the engineer-time with delegated execution.

capacity planning

Sustainable daily volume calculator.

Adjust the parameters. The calculator shows sustainable daily volume across the 5-mailbox bundle and projects reply rates and meetings booked at typical conversion rates. Numbers are realistic; cold outreach reply rates rarely exceed 8-12% even with infrastructure optimised.

40 per mailbox/day

Cold outreach safe range: 20-50 daily per mailbox. Above 50, complaint rates climb; above 60, mailboxes risk Workspace suspension.

6.0% reply rate

Industry baseline cold outreach: 2-4% on cold lists, 5-8% on segmented/qualified, 8-15% on warm intent or referral-flavoured. Higher than 15% rare on truly cold outreach.

25% reply-to-meeting

Of replies, percentage that converts to booked meeting. Varies by ICP fit, sequence quality, calendar friction. 20-30% typical for B2B SaaS outreach.

pipeline economics

Pipeline math

Monthly meetings 66
Monthly cost (bundle) €349
Cost per meeting €5.29

Cost per meeting includes bundle subscription only. Add: Workspace seats post-month-3 (€30/mo for 5 mailboxes), sequence tool (€100-200/mo typical), and your team time. Total CPM typically €15-50 per booked meeting at this volume.

honest limits

Operational limits

  • Volume ceiling. 5 mailboxes × 50/day = 250 daily max. Beyond that, scale to 10 mailboxes (separate setup) or move to higher-volume infrastructure (ESP Starter Kit).
  • Reply ceiling. Each mailbox can handle ~10-15 replies/day comfortably. Beyond that, response time slips and conversion drops.
  • Domain rotation. 3 domains × 5 mailboxes = 1.67 mailboxes per domain typical. Heavier concentration risks domain-level burnout.
  • List quality matters more. Bad list with great infrastructure produces worse outcomes than mediocre infrastructure with great list.

Calculator simplifies real outcomes. Reply rates depend on ICP fit, sequence quality, market timing, your specific niche. The bundle ensures the infrastructure side doesn't drag down outcomes; conversion still depends on factors outside infrastructure scope. For ICP and sequence strategy consulting, book a deliverability office hour from the included monthly allocation.

DIY assembly cost

What this would cost separately.

Click each component. The DIY total runs ~€2,800 setup + ~€680/month if you assemble everything correctly. The bundle is €499 + €349; the savings reflect aggregation plus our infrastructure scale, not magic.

VPS Iron-E3 dedicated

4 vCPU, 8 GB RAM, 120 GB NVMe, 10 TB bandwidth on 1 Gbps. Sized to handle 5-mailbox routing comfortably with overhead for monitoring agents, log retention, Postmaster polling. Would otherwise run €79/month standard pricing as a standalone VPS.

DIY equivalent: any solid VPS provider works. Make sure the IP range isn't pre-flagged on Spamhaus and the provider supports custom rDNS configuration. Cheapest VPS providers often have IP ranges that damage cold outreach reputation.

Bundle vs Smartlead vs Instantly.

Common confusion: "doesn't Smartlead handle this?" No. Smartlead is a sequence tool; we're infrastructure. They complement, they don't compete. Use both. The table shows what each does and where the boundary lies.

Most agencies running cold outreach properly use both: a sequence tool (Smartlead, Instantly, Apollo, Lemlist) for orchestration AND infrastructure (us, or DIY assembly) for deliverability. The two tools coexist and don't replace each other. Agencies that try to skip either side compromise on either deliverability quality (skip infrastructure) or operational efficiency (skip sequence tool).

honest fit assessment

Who orders, who shouldn't.

good fit
  • Agencies running outbound for 5+ clients with overlapping personas. Multi-domain warmup spreads risk; rotation pool prevents concentration; bundle handles infrastructure while client work continues.
  • Sales teams sending 30-50 daily per rep across 5+ reps. Per-rep mailbox needs disciplined warming; bundle handles the discipline. Sequence tool layers on top for orchestration.
  • Operations that have been burning down domains every 2-3 months. The burning is reputation collapse from insufficient warmup discipline. Bundle prevents recurrence.
  • Cold outreach operations needing audit trail for compliance review. Bundle's monitoring + reporting + office hours produce documentation.
  • Operations preparing to scale outbound from current 1-2 mailbox setup to 5+ mailbox capacity. Bundle gives sustainable foundation rather than DIY assembly that fails at scale.
  • Operations where deliverability falls between roles (marketing doesn't have depth, ops has higher priorities, no dedicated deliverability engineer). Bundle replaces the missing role.
poor fit
  • Solo founder sending 20/day from one mailbox. Overkill at this scale. Single Google Workspace mailbox + Lemwarm warmup + Smartlead sequences runs ~€100/month total and handles solo volume.
  • You don't have a defined ICP yet. Infrastructure can't fix targeting. Define ICP first, validate with manual outreach, then scale via bundle. Premature scaling wastes spend.
  • You expect us to source prospect data. We don't. That's Apollo, ZoomInfo, Cognism, your own list-building. Bundle is the deliverability side; prospect data is your team's responsibility.
  • You need sequence-tool features. We don't write copy, schedule sends, track replies, or manage A/B tests. Use Smartlead, Instantly, Apollo, or Lemlist for that. Bundle complements those tools.
  • You have a deliverability engineer in-house. Bundle duplicates work the engineer is doing. Direct the engineer's time, save the bundle fee.
  • You expect 20%+ reply rates. Realistic cold outreach reply rates are 4-12% on solid lists. Bundle ensures infrastructure doesn't drag outcomes; doesn't fix unrealistic expectations about cold outreach economics.
scope of bundle

What's in the €499 + €349.

01

VPS Iron-E3 dedicated

4 vCPU, 8 GB RAM, 120 GB NVMe SSD, 10 TB bandwidth on 1 Gbps. Located in jurisdiction of choice (BG, RO, MD, PA, HK, SG, UA). Provisioned within 24 hours of order confirmation. Root SSH access; we configure and you can audit at any time.

Sized to handle 5-mailbox routing with monitoring overhead. Over-provisioned for the workload to leave headroom for adding monitoring agents, log retention, expanded mailbox count if needed.

02

3 sending domains warmed in parallel

You provide three domains (we suggest configurations if helpful); we warm them simultaneously over 30 days using our engagement network. At handover all three are at production-grade reputation, ready to be assigned to different campaign categories or different clients.

Domains should be at least 30 days old at order; younger domains add weeks of pre-warmup wait time receivers require. We can suggest domain configurations that work well: TLD choice, brand-aligned naming, similarity to existing brand domains.

03

5 Google Workspace mailboxes

Five Google Workspace mailboxes (Business Starter tier), each routed through one of the warmed domains. Workspace handles the per-mailbox engagement signals (opens, replies, calendar invites); our infrastructure handles the IP-level reputation. Workspace cost included in bundle for first 3 months; standard Workspace pricing applies after (€6/mailbox/month).

Workspace credentials provided to you at handover; you own the mailboxes and can integrate with whatever sequence tool you use. We don't lock you into Workspace; if you prefer Microsoft 365 or self-hosted, we accommodate.

04

Subdomain rotation pool (10 subdomains)

Ten subdomains pre-configured under your sending domains with rotation logic that distributes outbound volume to spread reputation risk. If one subdomain takes a hit, others remain unaffected. Rotation policy documented at handover; you can adjust rotation cadence or activate/ deactivate specific subdomains.

05

Monitoring stack configured

Postmaster Tools (daily polling, ratings tracked), SNDS (hourly polling), 84 RBLs every 15 minutes, FBL inboxes with major receivers (Gmail, Outlook, Yahoo, Apple, AOL, Comcast), content classifier estimates weekly. Same scope as standalone Deliverability Monitoring (€49/mo) bundled into the subscription.

06

Deliverability office hours (2 hours/month)

Two hours/month with senior deliverability engineer for: issue investigation, mailbox-level optimisation, sequence review for deliverability impact, scaling decisions, recovery if reputation slips. Office hours typically Telegram async; live calls available on request.

Hours don't accumulate (use-it-or-lose-it monthly); unused hours don't carry to next month. Most operations use 1-1.5 hours typical month, with full 2 hours during scaling phases or issue periods.

07

Per-mailbox warmup maintenance

After initial 30-day setup warmup, ongoing mailbox-level warmup signals continue to maintain reputation across the fleet. About 10-15% of daily mailbox volume goes to warmup network maintenance; rest is your sequence volume. Maintains mailbox reputation against the natural decay that affects unused mailboxes.

08

What's NOT included

Sequence tool subscription (Smartlead, Instantly, Apollo, Lemlist; you bring), prospect data (Apollo, ZoomInfo, Cognism, your list-building), copywriting (your team or external), reply handling (your team), CRM integration (you connect to your existing CRM), Workspace cost after month 3 (€30/mo standard for 5 seats).

questions before you order

Frequently asked.

Why bundle infrastructure when Smartlead/Instantly handle this?

They don't. Smartlead and Instantly are sequence tools: sequence orchestration, mailbox connection, reply tracking, A/B testing. They assume the underlying infrastructure (VPS, IP reputation, domain warmup, monitoring) is sound. When it isn't, sequences look fine in dashboard while real-world inbox placement suffers.

Most operations need both: a tool for sequence management AND infrastructure for sustainable deliverability. We handle the infrastructure side; you use Smartlead, Instantly, Apollo, Lemlist, or whatever fits your sequence workflow. The tools coexist; they don't replace each other.

Can I bring my own domains?

Yes. You provide three sending domains; we warm them in parallel over 30 days. Domains can be variations of your main brand (mybrand-outreach.com, mybrand-sales.com, mybrand.io) or similar-themed alternates. We can suggest configurations that work well if helpful.

Domains should be at least 30 days old at order; receivers penalise sending from very young domains regardless of warmup quality. If your domains are fresh (under 30 days), we add 30 days of pre-warmup waiting time.

What if my Workspace mailbox gets suspended?

Workspace suspends mailboxes that violate their TOS: sending unsolicited mail to scraped lists, sustained high complaint rates, content patterns triggering Google spam classifiers. Bundle reduces suspension risk through warmup discipline and rotation, but doesn't eliminate it entirely.

If suspension occurs, we work with Google to reinstate the mailbox (success rate ~70% on first appeal). If reinstatement fails, we provision a replacement mailbox and re-warm; replacement provisioning at no extra charge for first incident, €49/mailbox for subsequent if pattern emerges (at which point we recommend reviewing list quality and content rather than continuing to replace).

What sequence tools do you integrate with?

All major sequence tools work: Smartlead, Instantly, Apollo, Lemlist, Reply.io, Klenty, Outreach, SalesLoft, Mailshake, Woodpecker. Integration is mailbox-level (sequence tool connects to your Google Workspace mailbox via OAuth), so any tool that supports Workspace integration works.

Sequence tool subscription is your separate cost. Most tools run €60-200/month for 5-mailbox usage. Combined cost of bundle + sequence tool typically runs €410-550 per month.

Can I scale beyond 5 mailboxes?

Yes. Two paths: order another bundle (additional €499 + €349/mo for next 5 mailboxes), or move to ESP Starter Kit (€1,499 setup + €499/mo, 5 dedicated IPs, more scalable architecture).

Beyond ~15 mailboxes, ESP Starter Kit fits better than stacking bundles. The architecture differs: bundles use shared infrastructure with mailbox-level isolation; ESP uses dedicated IPs per mailbox group with more granular control.

What about content writing or sequence design?

Out of scope. We don't write copy, design sequences, or review your specific outreach content for response optimisation. Office hours can review for deliverability impact (does this content trigger spam filters?), but not for response optimisation (will this convert?).

For copywriting and sequence strategy, dedicated agencies specialise (we can refer if helpful). Our scope is infrastructure quality; content strategy is separate domain.

How does cancellation work?

Cancel anytime via Telegram. Setup fee (€499) is non-refundable since the work has been done. Monthly fee prorates to cancellation date. Final-month handover includes: VPS access transfer, mailbox credentials, domain configuration documentation, monitoring access.

After cancellation, mailboxes continue (you maintain Workspace subscription directly), domains remain yours, VPS continues if you maintain hosting separately. About 5% of customers cancel; usually because they brought deliverability work in-house.

Bulk pricing for multi-bundle agency setups?

Yes. 2 bundles concurrent: €449 setup + €299/mo each. 3+ bundles: €399 setup + €279/mo each. 5+ bundles: custom quote. Bulk pricing reflects efficiency in running multiple bundles in parallel; per-bundle quality doesn't decrease.

How does payment work?

Setup fee (€499) charged at order; first month (€349) charged at warmup start. Subsequent months billed in advance on subscription anniversary. Payable in any of our 11 supported cryptocurrencies via self-hosted BTCPay. Pre-paid 6-month: 5% discount. Pre-paid 12-month: 10% discount.

Cold outreach in the 2026 enforcement landscape

Cold outreach (B2B prospecting to non-opted-in recipients) operates under tighter receiver-side enforcement in 2026 than in earlier periods. The structural changes affect what cold operations need to do to remain viable.

Gmail enforcement (effective November 2025): SMTP-level rejection for bulk senders failing authentication or exceeding complaint thresholds. Cold outreach typically operates below the 5,000 daily bulk threshold per individual mailbox, so the bulk enforcement applies less directly than for marketing operations. However, the same complaint rate considerations affect cold outreach reputation even below the threshold.

Microsoft enforcement (effective April 2026): equivalent SMTP-level rejection with 550 5.7.515 codes for non-compliant bulk mail to consumer Outlook properties. Cold outreach to Microsoft 365 business properties operates under different rules; the consumer enforcement does not directly apply but the underlying reputation factors affect business mail processing through Microsoft enterprise infrastructure.

The structural implication: cold outreach in 2026 requires operational discipline beyond what earlier periods required. Authentication must be complete and aligned. Volume per mailbox and per domain must stay within receiver-tolerated levels. Complaint rates must stay below tightened thresholds. Bounce rates must reflect list quality (pre-verification before sending is operationally mandatory). Engagement signals (replies, even rejections) must indicate human conversation rather than mass automation patterns.

Bundle composition for cold outreach operations

The cold outreach bundle covers what operators actually need to operate effectively under current conditions rather than artificially-separated components that complicate operational coordination. The standard bundle composition reflects operational requirements from running cold outreach customer operations.

Mailbox infrastructure: cold outreach operates through individual mailboxes rather than bulk-sending infrastructure. The bundle provides 10 sending mailboxes across 2-3 sending domains as the baseline; scaling beyond this requires expanded bundles or custom configurations. Each mailbox has independent authentication, reputation tracking, and operational separation.

Domain infrastructure: subdomain rotation pattern with primary brand domain plus operational subdomains for the cold outreach activity. The separation protects primary brand domain reputation from cold outreach reputation events; the operational subdomains absorb the higher-risk cold outreach activity.

Authentication setup: complete SPF, DKIM, DMARC configuration across all sending domains and mailboxes. Authentication progression to p=reject within 60-90 days of bundle activation. MTA-STS and TLS-RPT setup for the operational subdomains.

Monitoring infrastructure: reputation tracking specific to cold outreach signal patterns (different from marketing operations), bounce rate alerting at thresholds appropriate to cold outreach (5% bounce rate is acceptable; 10% indicates list quality crisis), complaint rate monitoring at the tightened 2026 thresholds.

Operational support: ongoing tuning of mailbox configurations, daily volume coordination across the mailbox set, monthly reputation reviews, incident response when reputation events occur. The support level matches the operational complexity of cold outreach rather than the simpler operational pattern of bulk marketing.

Pricing and customer responsibilities

Cold outreach bundle pricing reflects the operational sophistication required. Standard bundle at EUR 449 monthly covers the baseline composition with up to 10 mailboxes across 2-3 sending domains. Suitable for cold outreach operations sending up to roughly 500-1000 daily aggregate.

Professional bundle at EUR 899 monthly covers 25 mailboxes across 5 domains with expanded monitoring and priority support. Suitable for cold outreach operations sending 1500-3000 daily aggregate or running multiple campaign categories simultaneously.

Enterprise bundle at EUR 1,899 monthly covers 50+ mailboxes across 10+ domains with comprehensive monitoring and dedicated support. Suitable for cold outreach agencies serving multiple customer accounts or large internal operations.

Customer responsibilities not covered by the bundle: list acquisition and quality management (we can advise on practices but the customer team handles the actual data work), content development and personalization (we handle infrastructure; content is customer responsibility), CRM integration and reply handling (the customer team handles human follow-up to replies), business strategy decisions about target accounts and outreach approach. The bundle covers infrastructure and operational support for executing cold outreach; the customer team handles the substantive cold outreach work itself.
